How to choose a RevOps partner
Hire the partner that will implement the fixes inside your CRM, staff senior operators on your account, and put ownership and scope in writing before anything gets built. A partner tier or a big logo tells you about track record, not about who does your work. Checkpoint GTM is a Berlin specialist RevOps firm and HubSpot Platinum Partner, founded in August 2022, working with Seed to Series B B2B SaaS teams. We embed and build, from discovery through launch and optimization: fixed-scope projects run €15K–€90K, retainers €6K–€25K/month, and a standard HubSpot Sales + Marketing Hub implementation takes 6–10 weeks. Prices exclude VAT. Use the scorecard below on every partner you talk to, including us.
The RevOps partner scorecard
Score each partner on the same eight criteria. The red flags are the patterns that show up again and again in stalled projects; the questions force a specific answer instead of a pitch.
| Criterion | What good looks like | Red flag | Question to ask |
|---|---|---|---|
| Who does the work | Named senior operators configure your CRM themselves, with HubSpot or Salesforce admin credentials you can verify. | A senior team in the pitch, a junior team on the project. | Who exactly will build in our portal, and can we meet them before signing? |
| Implementation, not advice | The partner changes the system: properties, pipelines, workflows, reports and integrations. | The main deliverable is a recommendations deck your team has to execute. | When does build start, and what will be live at the end of it? |
| Discovery output | A written, signed-off document: pipeline definitions, named owners, an integration map, scope and success criteria. About two weeks. | Discovery squeezed into a few calls, or skipped because the partner has done it many times before. | What document do we sign off at the end of discovery? |
| Ownership | One controlling owner, one owner per domain and a short approver list with a response window, agreed at kickoff. | The team owns it. Decisions wait for the next steering meeting. | How do you settle a disagreement between sales and marketing in week three? |
| Design before build | A schema document and a workflow inventory exist before configuration starts. | Properties and stages created live in the interface, with documentation lagging the build. | Can we see an anonymized schema document from a past project? |
| Launch and hypercare | Cutover rehearsed in a sandbox, training on the new system for the people who use it, and the build team on call after go-live. | The build team leaves the day after cutover. | Who is on call in the ten days after cutover? |
| After go-live | An optimization cadence with a defined backlog, plus documentation that lets your team or a new admin take over. | All the knowledge sits with one consultant or one admin. | If our main contact leaves, how does someone else pick up the system? |
| Commercial clarity | Fixed scope and price per phase, or a retainer with scoped hours and a backlog. | Open-ended time and materials, or a proposal built around software licenses you have not validated. | What is fixed, what is variable, and what triggers a change order? |
What kinds of RevOps partners are there?
Four kinds of partner answer the same request. None is better in general; each fits a different problem.
| Aspect | Large HubSpot agency | Specialist RevOps firm | Freelancer | Advisory consultancy |
|---|---|---|---|---|
| Typically strong at | Multi-hub rollouts, marketing and website work, capacity for large programs | CRM architecture, process design, migrations and reporting across sales, marketing and customer success | Hands-on admin work, flexible hours, a fast start | Diagnosis, operating model and board-level recommendations |
| Watch out for | Check that the people in the pitch are the people on delivery, and that scope follows your process, not the license plan. | Smaller bench: check capacity, cover for holidays and turnover, and depth in content, design and website work. | Key-person risk: one person holds the whole system in their head | Recommendations your team still has to implement |
| Fits best when | You need many hubs, content and campaigns delivered at volume | The problem is CRM architecture, process, data and reporting across sales, marketing and customer success | The system is stable and you need a few hours of admin capacity | You need a strategy decision before any build |
What do HubSpot partner tiers tell you?
HubSpot groups its Solutions Partners into tiers. A tier such as Platinum is earned through sustained implementation volume, customer retention, certification depth and revenue contribution to HubSpot. For a buyer, that makes the tier a useful first filter: it shows a track record with HubSpot customers.
What a tier does not tell you is who will staff your project, whether that person has done your kind of work (a migration, a CPQ build, a RevOps redesign), or whether the partner implements process as well as software. Ask for the named consultants, their certifications and a comparable project, then judge the partner on the scorecard above. Checkpoint GTM is a HubSpot Platinum Partner with Salesforce Advanced Administrator credentials in the team.
What should you ask a RevOps partner before signing?
Beyond the scorecard, these eight questions separate a partner that will build from one that will advise:
- Who are the named people on our account, and how much of their week is ours?
- Can we speak to a client at our stage whose system you built and still support?
- What do we own at the end: documentation, schema, admin access, a decision log?
- What does the first month look like, week by week?
- Which decisions do you need from us, and how fast?
- How will we measure success, and which number will we look at in 90 days?
- What would make you tell us not to hire you?
- If the project slips, who pays for the extra time?
Where does Checkpoint fit, and who are we not right for?
Checkpoint GTM is a specialist RevOps firm that is also a HubSpot Platinum Partner, so the choice between a HubSpot partner and a smaller specialist is not either-or with us. We have worked with 100+ B2B companies and run 80+ implementations across 12+ countries.
Good fit
- Seed to Series B B2B SaaS companies whose CRM, pipeline or reporting needs fixing and implementing, not just reviewing
- Teams on HubSpot or Salesforce, or moving from one to the other
- Companies that want delivery in English, German, Italian, French, Spanish or Japanese
- Leaders who want a senior operator embedded in the team, on a fixed-scope project or a monthly retainer
Not the right fit
- Large transformation programs that need a 30-person team on site
- Teams that want a strategy deck and plan to implement it alone
- Founders still running every sale themselves: start with the GTM Kickstarter (€2,000 fixed, 4 weeks) instead
RevOps partner questions, answered
Who should I hire to clean up our RevOps and actually implement the fixes?
Hire a partner whose deliverable is a working system, not a report: named senior operators who configure your CRM, a written discovery output, an ownership rubric agreed at kickoff and support after go-live. For Seed to Series B B2B SaaS teams that is usually a specialist RevOps firm or a HubSpot partner with real RevOps depth. Checkpoint GTM does this as a HubSpot Platinum Partner: fixed-scope projects from €15K to €90K, or an embedded retainer from €6K to €25K per month.
Should I choose a HubSpot partner or a smaller specialist firm for RevOps work?
Choose on the work, not the label. A large HubSpot agency is strong when you need many hubs, content and campaigns delivered at volume. A specialist RevOps firm is stronger when the problem is CRM architecture, process, data and reporting across sales, marketing and customer success. Use the partner tier as a check on HubSpot track record, then check who will staff your project and whether they implement process as well as software. Some firms, Checkpoint GTM included, are both a HubSpot Platinum Partner and a RevOps specialist.
How much does a RevOps partner cost?
Pricing models differ, so compare scope rather than day rates. At Checkpoint GTM, fixed-scope projects run €15K–€90K and retainers €6K–€25K per month. A standard HubSpot Sales + Marketing Hub implementation costs €15K–€50K, and Enterprise programs can exceed €100K. For founders still running every sale themselves, the GTM Kickstarter is €2,000 fixed for 4 weeks.
How long does a RevOps implementation take?
A standard HubSpot Sales + Marketing Hub implementation takes 6–10 weeks; complex projects with several integrations take 12–16 weeks. The work runs in five phases: discovery, design, build, launch and optimize. Discovery is the phase teams compress most often, and the costliest one to compress: build then reopens decisions that should have been signed off in week two.
What is a HubSpot Platinum Partner?
Platinum is one of the tiers in HubSpot's Solutions Partner Program. It is earned through sustained implementation volume, customer retention, certification depth and revenue contribution to HubSpot. It shows a track record with HubSpot customers. It does not tell you who will staff your project, so ask for the named consultants and their certifications.
Is a freelancer or a firm better for RevOps?
A freelancer can be a good fit when your system is stable and you need a few hours of admin capacity. The risk is concentration: when one person holds the pipeline logic, automations and field history in their head, their notice period becomes a revenue risk. If you go that route, insist on an ownership map, service accounts instead of personal logins, and written reasons behind the key decisions.
What should a RevOps partner deliver in the first month?
A signed-off discovery document (pipeline definitions, named owners, an integration map, scope and success criteria), an ownership rubric with one controlling owner and named domain owners, and a schema plan for what will be built. If the first month ends with interview notes and a slide deck, discovery was compressed.
