Fractional and embedded RevOps for Seed to Series B SaaS

Last updated: 2026-10-21 · Reviewed by Noah Charak, Managing Director

Checkpoint GTM embeds a senior RevOps operator in your team instead of advising from the outside. It is built for Seed to Series B B2B SaaS companies that need someone to own the CRM, the data and the revenue reporting before a full-time Head of RevOps makes sense. Engagements run from 10 hours a month up to 30 hours a week on a monthly retainer of €6K–€25K (excl. VAT), and most start within two weeks. The work covers CRM architecture, pipeline and lifecycle design, handoffs, forecasting and reporting in HubSpot or Salesforce. Unlike an advisor, we build the system ourselves. Unlike a single hire, a team stands behind the seat.

Full-time Head of RevOps, fractional, advisory or agency: which fits?

Four ways to cover RevOps at a Seed to Series B SaaS company, compared on cost, time to impact, who builds, key-person risk and fit.
Option Cost Time to impact Who builds Key-person risk Best for
Full-time Head of RevOps €120K+ a year plus equity 3–6 months to hire and ramp The hire, often alone High: the system often lives in one person's head Companies where RevOps is a stable, full-time job and the system is load-bearing for the number
Fractional or embedded RevOps (Checkpoint) €6K–€25K a month retainer, from 10 hours a month up to 30 hours a week Embedded in about 2 weeks We build it in your CRM and stack, with your team Lower: a team behind the seat, schema and decision log written as we go Seed to Series B teams that need a RevOps owner before they can justify a full-time hire
Advisory consultancy Project fee for the recommendation; the build is budgeted separately Weeks to a recommendation, then your team has to build it Handed back to your team Moves to whoever implements the plan A second opinion on strategy when you already have people to execute
Agency project Project fee, scope varies Fast to start, execution depth varies The agency, until the project ends High after handover if nobody inside owns the system A defined build such as a CRM implementation or migration
Advise or embed

What is the difference between a RevOps consultancy that advises and one that embeds with your team?

An advisory consultancy diagnoses the revenue system and hands back a recommendation: a deck, a roadmap, a target process. Your team then has to build it, usually on top of their day jobs. The usual risk is a plan that stalls in execution.

An embedded RevOps partner works inside your team. We attend your standups, own the RevOps roadmap and build the stack ourselves: pipeline stages, lifecycle and handoff rules, automations, forecasting and the reports your board reads. We are accountable for the system working, not for the slide describing it.

We take on the RevOps job, not just the advice. On client engagements our Managing Director has stepped in as interim and fractional Head of RevOps and built RevOps functions from a blank page, and that is how our team works today. Choosing between partners? Read how to choose a RevOps partner.

Fractional RevOps fits when

  • You are scaling beyond founder-led sales and nobody owns the CRM
  • The forecast runs on fields nobody owns and the board pack takes days to build
  • You have a GTM engineer shipping automation and need someone to keep the system of record honest
  • Your only CRM admin has left, or is about to
Hire or rent

Should you hire a full-time Head of RevOps or bring in a fractional one?

Size the decision to what is actually broken, not to the title you think you should have.

  • Broken data and a forecast nobody trusts: you need a RevOps owner first. There is no point automating on top of a system you cannot trust.
  • Clean data, slow execution: a GTM engineer is the higher-leverage hire. RevOps can stay fractional and set the guardrails.
  • Not yet sure the role is full-time: rent the RevOps ownership fractionally until you are big enough to hire it. The work is heaviest during the initial clean-up and gets lighter once the system is stable.
  • RevOps is now a daily, permanent job: hire. We can help you hire and onboard that person.
Honest answer

When should you hire full-time instead?

Fractional RevOps is not always the right call. Hire a full-time Head of RevOps, or look elsewhere, when:

  • RevOps is a full-time job every day. When the revenue system is load-bearing for the number and changes weekly, the role should be stable and in house.
  • You need administration, not ownership. If the system is designed and clean and the work is day-to-day admin at full-time volume, hire an admin rather than a senior operator.
  • You are past Series B with a RevOps team to lead. A team needs a permanent manager. We focus on Seed to Series B and can help you hire that person.
  • You only want a strategy document. We build what we recommend. If you want advice without implementation, an advisory engagement is a better fit.
How it runs

What does an embedded RevOps engagement look like?

There is no fixed day-by-day plan: the order depends on what is breaking first. These are the building blocks of every engagement, in the order they usually start.

  1. Audit before we automate

A real discovery of the CRM, the data and the customer journey. If business actions and the system are already misaligned, more automation makes the gap worse.

  2. Own the system of record

Stage and field definitions, data quality and revenue reporting, so the forecast reads off fields somebody owns.

  3. Fix the handoffs

A lead handoff SLA, a disposition taxonomy instead of one disqualified bucket, and a real owner for the won-deal handover to the account team.

  4. Build inside your team

We attend standups and build in your HubSpot or Salesforce. If you have a GTM engineer, we set the guardrails and they keep shipping.

  5. Write it down as we go

A schema document, a workflow inventory, a decision log and an ownership map, written during the engagement, not reconstructed at the end.

  6. Hand over cleanly

When you hire full-time, the documents arrive before a 90-minute handover meeting, and we help onboard the person who takes over.

Cadence: weekly in your standups, monthly reviews and quarterly planning. Engagements run from 10 hours a month up to 30 hours a week.

Fractional RevOps in practice

Foodji: implementation recovery, then fractional RevOps ownership

We took over Foodji's stalled Salesforce implementation after the first partner could not model physical units and renewals, ran it as an operating-model reset, defined the customer journey in two months and took Salesforce live from Pipedrive in three. We stayed on, with Noah as fractional Head of RevOps and sparring partner to the VP Sales: fractional RevOps ownership across a 2.5-year relationship.

“He understood the history, the system, and the commercial context, so I could rely on him whenever we needed to challenge a decision or move an important RevOps topic forward.”

FAQ

Questions about fractional RevOps

What is fractional RevOps?

Fractional RevOps means a senior revenue operations operator works part-time inside your company, from 10 hours a month up to 30 hours a week, instead of you hiring a full-time Head of RevOps. At Checkpoint the operator owns the CRM, the data, the handoffs and the reporting, and builds the system in your HubSpot or Salesforce rather than advising from the outside.

What is the difference between a RevOps consultancy that advises and one that embeds with my team?

An advisory consultancy diagnoses the problem and hands back a recommendation that your team then has to build. An embedded RevOps partner joins your standups, owns the RevOps roadmap and builds the stack itself. The advisory risk is a plan that stalls in execution; the embedded model is accountable for the system working.

Should I hire a full-time Head of RevOps or a fractional one?

Size it to what is broken. If the data is a mess and the forecast is fiction, you need a RevOps owner first, and fractional is the fastest way to get one: about two weeks to start against 3–6 months to hire and ramp a full-time lead. If RevOps is already a daily, permanent job for your company, hire full-time, and we can help you find and onboard that person.

How much does fractional RevOps cost?

Our fractional RevOps retainers run €6K–€25K a month, depending on hours and scope. For comparison, a full-time Head of RevOps typically costs €120K+ a year plus equity. Defined builds such as an implementation or a migration run as fixed-scope projects from €15K. See all our prices.

Can you work alongside our GTM engineer or existing RevOps hire?

Yes, and it is often the best setup. RevOps owns the system of record and the reporting; the GTM engineer owns velocity and builds inside those guardrails. With an existing RevOps lead we add capacity, tool expertise or migration firepower. We are not there to replace your team.

What happens when we hire a full-time Head of RevOps?

We hand over. The schema document, workflow inventory and decision log already exist because we write them during the engagement, so the new hire reads them before a 90-minute handover meeting rather than sitting through a long walkthrough. We can also help you hire and onboard the person.

Which CRMs do you work in?

HubSpot and Salesforce. Checkpoint GTM is a HubSpot Platinum Partner and Salesforce Advanced Administrator, with 80+ implementations and 100+ B2B companies behind it.

Do you work outside Germany and in other languages?

Yes. We are based in Berlin, Prenzlauer Berg, work with companies in 12+ countries and deliver in English, German, Italian, French, Spanish and Japanese.

Need a RevOps owner, not another deck?

Tell us what is breaking: the forecast, the handoffs or the CRM nobody owns. We will tell you honestly whether fractional RevOps, a fixed-scope project or a full-time hire is the right next step.
