Fractional RevOps vs in-house hire vs agency
Hire in-house when RevOps is a daily, permanent job and the system is load-bearing for the number. Bring in a fractional RevOps operator when you need someone to own the CRM, the data and the revenue reporting before a full-time hire makes sense. Use an agency project for a defined build, such as a CRM implementation or a migration. At Checkpoint GTM, a Berlin RevOps consultancy and HubSpot Platinum Partner for Seed to Series B B2B SaaS, fractional RevOps runs on a retainer of €6K–€25K per month, from 10 hours a month up to 30 hours a week, and we are typically embedded in about two weeks. Fixed-scope projects cost €15K–€90K. We estimate a senior in-house hire at €120K+ a year plus equity, with 3–6 months to hire and ramp. All prices in EUR, excl. VAT.
How do fractional RevOps, an in-house hire and an agency compare?
They solve different problems. A fractional operator gives you an owner for the revenue system now, for part of the week. An in-house hire gives you an owner who stays. An agency gives you a team for a build with a start and an end.
| Aspect | Fractional RevOps | In-house hire | Agency project |
|---|---|---|---|
| What you get | A senior operator for part of the week who owns the CRM, the data and the revenue reporting, and builds in your stack | A full-time person who owns the revenue system every day and stays with the company | A team that delivers a defined build to a written scope, such as an implementation, a migration or a reporting rebuild |
| Cost | With us: a retainer of €6K–€25K per month, from 10 hours a month up to 30 hours a week | €120K+ a year plus equity for a senior hire (our estimate), plus the cost and time of recruiting | A project fee set by scope. Our fixed-scope projects run €15K–€90K |
| Time to start | With us, typically embedded in about two weeks | 3–6 months to hire and ramp | Weeks, after scoping. Most of our engagements kick off within two weeks of signing |
| Commitment | A monthly retainer sized in hours: heaviest during the clean-up, lighter once the system is stable | A permanent role, with notice periods and equity | Ends when the scope is delivered |
| Key-person risk | Depends on the provider. With us, a team stands behind the seat, and the schema and decision log are written as we go | High: the system often lives in one person's head | High after handover if nobody inside owns the system |
| Best for | Seed to Series B teams that need a RevOps owner before they can justify a full-time hire | Companies where RevOps is a daily, permanent job and the system changes every week | A defined build: a CRM implementation, a migration or a pipeline and reporting rebuild |
| Who owns the outcome | Shared: the operator owns the RevOps roadmap and the build; you own the decisions | You | The agency until handover, then you |

What does RevOps cost per year: fractional vs in-house?
Compare a year, not a month. A senior in-house hire at €120K+ a year is €10K+ a month before equity, recruiting and the 3–6 months before the person is fully productive. A fractional retainer with us runs €6K–€25K a month, so twelve months cost €72K at the bottom of the range and €300K at the top.
The top of that range is a near-full-time seat with a team behind it. If you need someone close to full time for good, a hire usually wins on cost. Fractional wins when the work is heavy now and lighter later: the clean-up of data, stages and reporting is the expensive part, and running a stable system takes fewer hours.
Agency projects price differently: a fee for a defined scope, not for hours. Our fixed-scope projects run €15K–€90K, and a standard HubSpot Sales Hub and Marketing Hub implementation costs €15K–€50K over 6–10 weeks. Add the internal time it takes to make decisions and to own the system after handover. Every price is on our pricing page.
Which option fits your stage?
Size the decision to what is actually broken, not to the title you think you should have:
- Seed, founder-led sales. You rarely need a RevOps hire yet. If the founder still runs every deal, start small: our GTM Kickstarter is a four-week sprint at €2,000 fixed.
- Series A, a first sales team, data nobody trusts. You need a RevOps owner first, and fractional is usually the fit. There is no point automating on top of a system you cannot trust.
- Clean data, slow execution. A GTM engineer is the higher-leverage hire. RevOps can stay fractional and set the guardrails.
- Past Series B, a RevOps team to lead. Hire. A team needs a permanent manager, and by then RevOps is a daily job.
Not yet sure the role is full time? Rent the RevOps ownership fractionally until you are big enough to hire it.
When is a RevOps agency the right choice?
An agency fits a build with a clear start and end: implementing or migrating a CRM, rebuilding pipeline stages and reporting, or wiring up lead routing. You get a team with a method, a written scope and a fixed price or a cap, and the work does not depend on one person's calendar.
The limit is the handover. When the project ends, someone inside has to own the system, or it decays. Also check whether the firm builds or only advises: an advisory consultancy hands back a recommendation that your team then has to build on top of their day jobs, while an embedded partner builds the system in your CRM.
When should you hire RevOps in-house?
Hire when RevOps is a full-time job every day: the revenue system is load-bearing for the number and changes weekly, so the role should be stable and in house. If the system is already designed and clean and the work is day-to-day administration at full-time volume, hire an admin rather than a senior operator.
Hiring one senior person to build the system from a blank page, alone, is the hard version. Recruiting and ramp take months before any work ships, and the knowledge sits in one head. If you hire, make the role the owner of a documented system, and plan who covers holidays and the first months.
Can you combine fractional, in-house and an agency?
Yes, and growing B2B SaaS teams often do. A common path: a fractional operator cleans up the data, stages and reporting and writes down the schema and the decision log; a GTM engineer or an admin ships inside those guardrails; an agency project covers a defined build such as a migration; and once RevOps is a daily job, you hire, with the fractional operator helping to hire and onboard that person.
What should you ask before you choose?
- What is actually broken? The data and the forecast, or the speed of execution? The answer decides between a RevOps owner and a GTM engineer.
- Who does the work? The names and seniority of the people, how many hours a month, and who covers holidays.
- What does a year cost? Compare twelve months of a retainer with a salary plus equity, recruiting and ramp time, not one month with one month.
- What gets written down? A schema document and a decision log, so the system survives a change of person.
- What is the exit? How the work moves to an internal owner when you hire, or when the project ends.

Where does Checkpoint fit, and who are we not right for?
Checkpoint GTM is a Berlin-based RevOps consultancy and HubSpot Platinum Partner with 80+ implementations. We run fractional RevOps on a monthly retainer and defined builds as fixed-scope projects, inside your HubSpot or Salesforce, with your team.
Good fit
- Seed to Series B B2B SaaS teams that need an owner for the CRM, the data and the revenue reporting before a full-time hire
- Teams on HubSpot or Salesforce that want the system built, documented and handed to an internal owner when they hire
- Companies that want delivery in English, German, Italian, French or Spanish
Not the right fit
- RevOps is already a full-time job every day: hire, and we can help you hire and onboard that person
- You need administration at full-time volume, not ownership: an admin is the better hire
- You only want a strategy document: we build what we recommend
Fractional, in-house or agency: questions, answered
Should a 50-person SaaS company hire a RevOps agency or a fractional RevOps lead?
It depends on what is broken. If the data and the forecast are unreliable and nobody owns the CRM, bring in a fractional RevOps lead to own the system first. If you need a defined build, such as a CRM migration or a reporting rebuild, an agency project fits. If RevOps is already a daily, permanent job, hire. Checkpoint GTM offers fractional RevOps at €6K–€25K per month and fixed-scope projects at €15K–€90K, excl. VAT.
How much does fractional RevOps cost?
With Checkpoint GTM, fractional RevOps runs on a monthly retainer of €6K–€25K, from 10 hours a month up to 30 hours a week, excl. VAT. Twelve months cost €72K at the bottom of the range and €300K at the top. We are typically embedded in about two weeks.
How much does an in-house RevOps hire cost?
We estimate a senior in-house RevOps or GTM hire at €120K+ a year plus equity, which is €10K+ a month before equity and recruiting. Plan 3–6 months to hire and ramp before the person is fully productive.
Is a fractional or interim RevOps lead cheaper than an agency?
They are priced differently, so compare the total. A fractional lead is a monthly retainer for ongoing ownership; an agency charges a project fee for a defined scope. With Checkpoint GTM, retainers run €6K–€25K per month and fixed-scope projects €15K–€90K. For a one-off build, a project is usually cheaper. For ongoing ownership of the CRM, data and reporting, a fractional lead is the better fit.
How much does RevOps consulting cost for a Series A SaaS company?
With Checkpoint GTM, fixed-scope RevOps and GTM projects cost €15K–€90K and ongoing retainers, including fractional RevOps, cost €6K–€25K per month, excl. VAT. Where you land depends on scope, integrations, data migration, team size and stage. We scope every engagement before quoting.
When should we hire a full-time Head of RevOps instead of a fractional one?
When RevOps is a full-time job every day: the revenue system is load-bearing for the number and changes weekly. Also when you are past Series B with a RevOps team to lead, because a team needs a permanent manager. Until then, fractional ownership is usually cheaper and faster to start.
What is the difference between fractional and interim RevOps?
A fractional RevOps lead works part of the week on an ongoing basis, for example 10 hours a month up to 30 hours a week. An interim lead fills a vacant role full time for a set period, usually until a permanent hire starts. Both bring in a senior operator without a permanent hire.
How fast can a fractional RevOps operator start?
With Checkpoint GTM, typically within about two weeks. Hiring a full-time RevOps lead takes 3–6 months to hire and ramp.
