GTM engineering and RevOps for enterprise software
An enterprise software deal has a champion, an economic buyer, a security team, legal and procurement, and the renewal three years later is a deal of its own. We build the CRM, quoting, pipelines and reporting that keep every contract, expansion and partner deal in one view, with ARR numbers finance signs off.

What is RevOps for enterprise software?
RevOps for enterprise software is the revenue operations work behind a sales-led, product-led or partner-led software business: one CRM where accounts, buying committees, quotes, contracts and renewals live together, a pipeline per motion, ARR that matches finance's billing data, and expansion tracked as carefully as new business. The result is a forecast and a net revenue retention number your board can trust.
Most software companies we meet sell three ways at once: a self-serve or free tier that produces product-qualified leads, a sales-led motion into mid-market and enterprise accounts with security reviews and redlines, and a channel through systems integrators, resellers or cloud marketplaces. Add multi-year and ramp contracts, and the CRMs we inherit usually hold bookings finance cannot reconcile and renewals nobody owns until they are late.
Checkpoint GTM is a Berlin-based RevOps and GTM consultancy and HubSpot Platinum Partner. We design the operating model, build it in your CRM and quoting tools, and hand it to a named owner. We work in HubSpot and Salesforce, including Salesforce CPQ, in six languages including English and German, across DACH, Europe and the US.
Good fit
- B2B software companies from Seed to Series B selling to mid-market and enterprise buyers, and later-stage teams rebuilding quoting or consolidating CRMs
- Teams running a product-led and a sales-led motion side by side, without an agreed PQL definition
- Companies selling multi-year, ramped or usage-based contracts whose CRM bookings do not match finance's ARR
- Vendors building a partner, systems integrator, reseller or cloud marketplace channel
Not the right fit
- Product or billing engineering: we do not build your product, your billing engine or your data platform
- Self-serve products with no sales-assisted, enterprise or partner motion to run
Six enterprise software revenue problems, and what we build for each
We see these in horizontal platforms, vertical SaaS, developer tools and data products alike. Every play ends in a working change to your CRM and quoting setup.
Deals that stall in security and legal review
The problemThe champion is sold, then a security questionnaire, a DPA and a round of legal redlines arrive. None of it is tracked, so the deal sits in a late stage for months and the forecast keeps counting it.
What we buildBuying roles for champion, economic buyer, security, legal and procurement; security review, DPA and redline status as tracked deal steps with owners and dates; and exit criteria that need them done before a deal is committed.
Quotes, ramps and renewals outside the CRM
The problemMulti-year terms, ramp deals, discounts and co-terms are built in spreadsheets and documents. Approvals happen in chat, and the renewal date lives in someone's calendar.
What we buildA product catalogue and price book, quote templates for multi-year and ramp deals, discount approval rules, and a renewal deal created from every contract end date with enough lead time to negotiate.
ARR in the CRM that finance does not recognise
The problemSales reports bookings, finance reports billed ARR, and the two never agree. Expansion, contraction and churn are guessed from closed deals, so net revenue retention changes depending on who you ask.
What we buildOne ARR definition agreed with finance, billing or ERP data synced read-only into the account, and an ARR bridge of new, expansion, contraction and churn that reconciles every month.
Product-led signups sales never sees
The problemThousands of free or trial workspaces sit in the product database. Sales works its own list, and accounts already using the product at scale get the same outreach as cold leads.
What we buildA PQL definition built from usage data, workspaces matched to accounts, routing that sends qualified accounts to the right rep or partner, and reporting that shows which PQLs convert.
Partner and marketplace deals nobody can attribute
The problemSystems integrators, resellers and cloud marketplace listings bring deals by email and spreadsheet. Channel conflict goes unresolved, partner revenue is invisible and commissions are argued over.
What we buildPartner records and deal registration rules, sourced and influenced revenue tracked per partner, and marketplace and reseller transactions recorded against the end customer's account.
Two CRMs after an acquisition
The problemAn acquisition, a merger or a regional launch leaves two portals, a second org or a separate quoting tool. Accounts are duplicated, processes differ and no report covers the whole business.
What we buildA target model for the combined company, duplicate accounts merged, legacy workflows triaged, one pipeline per motion and a migration plan, or a deliberate coexistence design where both systems must stay.
How we build an enterprise software revenue engine in four phases
The sequence holds for a first sales-led motion, a rebuild after a funding round, or a CRM consolidation after an acquisition.
Diagnose
Interviews with sales, customer success, partnerships and finance; an audit of the CRM, quoting, billing data and funnel per motion. Output: a ranked gap list and the places where the ARR numbers diverge.
Design
Lifecycle and stages per motion with exit criteria, the account and buying-role model, quote and approval rules, the ARR definition agreed with finance, PQL rules and partner attribution.
Build
Pipelines, properties, quote templates, automation, integrations and dashboards built in the CRM, with billing, product usage and partner data synced in. Tested on live deals before go-live.
Run and hand over
A weekly forecast call, a monthly ARR reconciliation with finance, a quarterly board view and a trained owner on your team, with the documentation kept in the CRM.
The revenue metrics enterprise software boards and investors ask for
Eight metrics on one definition and one source of data. If any of them needs a spreadsheet to produce, it goes on the build list.
- ARR bridge. Opening ARR, new, expansion, contraction and churn, reconciled with finance every month.
- Net and gross revenue retention. NRR and GRR by segment and cohort, with the expansion and churn behind each.
- Pipeline coverage. Open pipeline against target per segment and quarter, weighted by stage.
- Win rate by segment. Mid-market, enterprise and partner-led deals reported separately, so a blended rate does not hide a weak segment.
- Sales cycle by deal size. Days from qualification to signature per size band, with time spent in security and legal review shown on its own.
- Renewal forecast and expansion pipeline. Renewals due per quarter with risk flags, and upsell and cross-sell pipeline against the expansion target.
- Forecast accuracy. Committed forecast against closed revenue, quarter by quarter and rep by rep.
- CAC payback and magic number. Sales and marketing spend against new gross margin and net new ARR, per motion.
GTM engineering for enterprise software: the systems behind the process
We build in the tools you already run. These are the pieces enterprise software teams ask us for most.
- CRM as the system of recordHubSpot or Salesforce set up with parent and child accounts, buying roles, one pipeline per motion and renewal deals generated from contracts.
- CPQ, quotes and contractsProduct catalogue, price books, quote templates for multi-year and ramp deals, approval rules and e-signature, in HubSpot quotes or Salesforce CPQ.
- Billing and ERP sync, read-onlyInvoiced revenue and subscription data from your billing system or ERP written to accounts in one direction, so the CRM reports ARR without becoming a second ledger.
- Product usage and PQL routingWorkspace and usage data from the product or warehouse matched to accounts, PQL scores calculated and qualified accounts routed to sales.
- Enrichment, territories and partnersAccount enrichment, ICP tiers, named-account and territory assignment, plus partner records and deal registration tied to revenue reporting.
- Reporting and AI automationBoard and forecast dashboards, call summaries, deal-risk flags and account research built into the CRM, with every automation documented so your team can maintain it.

Questions enterprise software teams ask us
What is RevOps for enterprise software?
It is revenue operations for a B2B software vendor: one CRM as the system of record for accounts, buying committees, quotes, contracts and renewals; a pipeline per sales-led, product-led and partner motion; ARR reconciled with finance's billing data; and KPIs such as net revenue retention, pipeline coverage and forecast accuracy on one definition.
How do you manage a multi-threaded enterprise deal in the CRM?
Every member of the buying committee gets a role on the deal: champion, economic buyer, technical evaluator, security, legal and procurement. Security questionnaires, the DPA and legal redlines become tracked steps with an owner and a date, and a deal cannot move to commit until the roles and reviews it needs are covered.
How should quoting work for multi-year and ramp contracts?
Quotes come from the CRM, not from spreadsheets. We set up a product catalogue and price books, quote templates for multi-year, ramped and co-termed deals, and discount approval rules. Each signed contract then creates a renewal deal ahead of its end date, so renewals are forecast instead of discovered. We build this in HubSpot quotes or in Salesforce CPQ.
How do you combine product-led and sales-led growth in one CRM?
We match product workspaces and users to CRM accounts, agree a product-qualified lead definition from usage data with sales and product, and route qualified accounts to the right rep or partner. Self-serve and sales-assisted revenue are reported separately, and expansion from existing workspaces gets its own pipeline.
How do you reconcile CRM bookings with ARR in finance?
We agree one ARR definition with finance, sync billing or ERP data into the CRM in one direction so finance stays the system of record for invoiced revenue, and build a monthly ARR bridge of new, expansion, contraction and churn. Differences between bookings and billed ARR show up as a list to resolve, not a debate in the board meeting.
How do you track partner, reseller and cloud marketplace revenue?
Every systems integrator, reseller and marketplace channel gets a partner record, deal registration rules settle channel conflict, and every deal carries its sourcing and influencing partners. Marketplace and reseller transactions are recorded against the end customer's account, so partner-sourced revenue, retention and commissions all come from the same data.
HubSpot or Salesforce for an enterprise software company?
Both work, and we build in both, including Salesforce CPQ. HubSpot is usually faster to set up and own for a Seed to Series B team, with quotes, contracts and renewal quotes in Revenue Hub and a two-way Salesforce integration where both systems run. Salesforce suits organisations with deep customisation needs and a dedicated admin team. Our HubSpot for enterprise software page covers the HubSpot setup in detail.
What does an enterprise software RevOps engagement cost, and how long does it take?
Fixed-scope projects run from €15K to €90K and retainers from €6K to €25K a month. A standard HubSpot build takes 6 to 10 weeks and a complex multi-hub build 12 to 16 weeks. Work usually starts within two weeks of the first call.
